Where AI Actually Pays Off

Every week, I talk with business leaders who believe AI requires a major transformation initiative before it can deliver meaningful value. It doesn't. In fact, most companies never realize the return they expect because they start with the biggest, most ambitious projects instead of the simplest ones.

Let's take a typical 50-person company.

The CEO isn't looking for AI to replace half the workforce. They're looking for better productivity, faster decisions, and happier employees. The good news is that those gains rarely come from sweeping transformation programs. They come from dozens of small improvements. Think about the work that happens every day.

  • Writing proposals.
  • Summarizing meetings.
  • Researching competitors.
  • Creating first drafts of marketing content.
  • Responding to routine customer questions.
  • Organizing project notes.
  • Preparing executive reports.

A common mistake I see is organizations trying to redesign the business around AI. That's backwards. Instead, identify the work your people repeat every day. Then ask a simple question:

Can AI complete the first 80 percent of this task while a human finishes the last 20 percent?

If the answer is yes, you've probably found an excellent candidate. Notice what this approach doesn't require. No six-month transformation project. No expensive consulting engagement. No organization-wide rollout. Just one process. One team. One measurable improvement. Repeat that process ten times, and you've fundamentally changed how the company operates.

The companies seeing the greatest return from AI aren't necessarily using the most sophisticated technology. They're simply applying it where it saves time every single day. That's why I encourage executives to stop asking,

"How do we implement AI?"

and start asking,

"Where are we doing repetitive work that doesn't require repetitive thinking?"
